Vietnam LSR: Jollibee pulls ahead, while several western brands lose momentum

Vietnam’s Limited-Service Restaurants (LSR) industry is undergoing a structural shift from fragmentation toward greater market consolidation, with the top three operators now accounting for approximately 56.9% of total market share. This trend underscores the increasingly dominant role of large-scale chains, which benefit from superior operational scale, supply chain efficiency, and cost optimization capabilities.

At the same time, competitive dynamics are being reshaped. Brands that effectively balance affordable pricing with localized product offerings are gaining market share, particularly as consumers adopt more cautious spending behaviors.


Jollibee Foods Corporation


Jollibee has established a clear market leadership position through an aggressive post-pandemic expansion strategy and a strong value-for-money proposition, reaching a 22.0% market share in 2024. Historical data indicates a significant gain of 560 basis points over four years (from 16.4% in 2021).


This outperformance is primarily driven by a mass-market positioning strategy that effectively combines affordable pricing with localized product offerings. Amid inflationary pressures, Jollibee’s high-value combo meals have resonated strongly with younger consumers and middle-income households. In addition, rapid expansion into Tier-2 and Tier-3 cities has enhanced brand visibility and market penetration, reinforcing its long-term competitive positioning.


More recently, the brand has also gained strong traction on social media, driven by both successful marketing campaigns and user-generated content, significantly increasing engagement among Gen Z consumers.

Lotteria 


Lotteria has maintained its position as the second-largest player, with market share recovering to approximately 21.5% in 2024 following a prior decline. This recovery has been largely supported by enhanced supply chain control, particularly through investments in domestic production capabilities.


In mid-2021, Lotte GRS invested tens of millions of USD in a food production facility in Southern Vietnam. This move not only dispelled market exit rumors but also enabled greater supply chain autonomy, helping to protect profit margins against global input cost volatility and allowing more flexibility in product innovation across Vietnam and the broader Southeast Asian market.


Yum! Brands (KFC, Pizza Hut) 


Yum! Brands is facing structural market share erosion, declining from 19.5% in 2021 to 13.4% in 2024—a loss of 610 basis points, the steepest among leading players.


The company is increasingly “squeezed” between value-driven competitors (e.g., Jollibee, Lotteria) competing aggressively on price, and emerging players (e.g., Korean fried chicken chains, convenience stores) capturing overlapping customer segments.


In the short term, product innovation and brand refresh initiatives may support brand perception; however, pricing pressure and structural challenges in the operating model remain key risks to monitor.


McDonald's Corporation


Following a strong post-pandemic recovery, McDonald’s market share growth has plateaued at approximately 7.1% over the past two years. The primary constraint lies in the misalignment between its core product offering and local demand structure. While Vietnam’s fast-food demand is heavily skewed toward fried chicken, McDonald’s core menu remains centered on burgers.


Additionally, its premium pricing strategy has limited mass-market penetration in a challenging macroeconomic environment. Although management has signaled efforts to diversify its customer base and expand into coastal cities such as Phu Quoc and Da Nang, the brand is expected to face sustained competitive pressure in the medium term.

Domino's Pizza Inc.


In a fragmented and volatile market, Domino’s Pizza has positioned itself as a defensive player, maintaining stable market share through its core strengths in logistics and franchising. Between 2021 and 2024, its market share remained within a narrow range, declining slightly from 5.3% to a low of 5.2% in 2023 before recovering to 5.4% in 2024.


Domino’s has effectively leveraged its “delivery expert” positioning to optimize operating expenses (OPEX). Its focus on combo offerings, supported by a strong digital ordering platform, has enabled the company to sustain profitability despite competitive pressures.


Restaurant Brands International (Popeyes, Burger King)


On a positive note, Popeyes is demonstrating a strong V-shaped recovery, with market share increasing from a low of 4.4% in 2022 to 5.2% in 2024. This rebound has been driven by successful localization of its Louisiana-style fried chicken menu, aligning well with Vietnam’s large and growing chicken segment.


In contrast, Burger King continues to underperform, with market share stagnating at a “micro-share” level of 0.3% from 2022 to 2024. Its decline reflects structural challenges, including limited adaptation of a Western-centric supply chain and product offering in a market with relatively low burger consumption habits.
